Agentic AI Training for Operations: Turn SOPs into Reviewed Workflows

A procedure describes what should happen; an operational workflow must also cope with what is missing, late or contradictory. Agentic AI training for operations should teach that translation explicitly. Digital Training Jet can structure a programme around one approved SOP, a defined output and an exception queue. The useful result is a process that staff can inspect and maintain, rather than a diagram that quietly removes inconvenient conditions from the source document.

This article develops a fictional goods-receipt procedure to show the method. It does not substitute for an organisation’s approved operating instructions. Teams should choose a suitable task and retain authorised decisions with the people responsible for the process, especially where a record affects stock, payments, customer promises or physical work.

Treat the SOP as evidence, not a complete specification

Begin by asking the process owner to identify the current procedure, its effective date and any related forms. Then ask employees where the written procedure needs judgement: unreadable delivery records, unexpected quantities, missing references or absent approvers. These are important inputs for the workshop. An assistant cannot reliably supply rules that the organisation has never written down. Record such gaps as owner questions before connecting actions to live systems.

Use source-grounded tools for the right part of the lesson

Gemini Notebook, formerly NotebookLM, can organise research around selected sources. Claude can assist with document analysis and draft instructions. In a training lab, use these capabilities to identify procedure requirements and propose a workflow specification. Keep the approved SOP unchanged while participants practise. A source reference should allow a reviewer to find the exact requirement rather than merely see a document title next to a recommendation.

Give every procedure-related assertion a label: stated requirement, interpretation, or unanswered question. This small habit helps prevent an operational recommendation from being mistaken for policy. If the source does not define a tolerance, the model should not invent one. The process owner can decide whether to update the SOP separately after the exercise.

Worked lab: a goods-receipt exception route

Create a fictional SOP requiring a purchase order reference, delivery note and quantity check before a receipt draft is prepared. Supply five delivery records. One record has all required evidence. Another is missing the purchase order. A third contains a quantity discrepancy. A fourth has two conflicting delivery notes. The fifth is clearly marked as a duplicate of the first. No actual inventory system is connected during the exercise.

Participants build a route table that explains what happens to each record. Only the clean case reaches a draft receipt output. Missing evidence goes to a clarification queue. The quantity discrepancy goes to the designated reviewer with the difference calculated and source values preserved. Conflicting documents remain unresolved. The duplicate is flagged without deleting source evidence. The lab succeeds when all five cases take the correct route and a colleague can explain why.

Exact prompt for an SOP-to-workflow draft

Act as an operations process analyst. Use only SOP GR-01 version 2 and the attached synthetic delivery pack. Extract mandatory requirements with their section references. Create a draft route table for each delivery ID with evidence present, missing information, decision condition, proposed owner and permitted next step. Separate stated rules from interpretation. Do not invent quantity tolerances or approve receipt. Keep contradictory and duplicate records in an exception list. Return unanswered questions for the process owner. Do not modify the SOP or any operating system.

Test branches and recovery, not just the clean case

A workflow demonstration that handles one perfect record tells the team very little. Ask the facilitator to remove a document during the exercise, change a required field and simulate an unavailable reviewer. Check whether the task stops in a visible state. A useful exception record explains what is missing, who should respond and which actions have not occurred. It should also give the next staff member enough context to resume without repeating the analysis.

Use deterministic tools to verify arithmetic and identifiers. Let the assistant explain differences or draft questions, but independently compare the original quantities. Ask participants to run the same pack after modifying the instructions. If the cleaner prompt improves the normal case while mishandling a duplicate, retain the older version until the branch is corrected. Versioning matters because a small wording change can alter more than one route.

Build a maintainable operating playbook

  • Store the task specification beside the dated SOP reference.

  • Keep an example of a clean case and each important exception.

  • Assign a process owner for rules and a maintainer for tool configuration.

  • Record approved changes with a reason and a verification result.

  • Schedule a review when the source SOP changes, rather than assuming the prompt remains current.

Measure correct routing, unsupported decisions, reviewer correction effort and time to an acceptable draft. Ask a new colleague to operate the playbook from its written instructions. If that person needs undocumented help, the process is not yet transferable. Training should leave the team with a usable handover and a clear decision about what belongs in a supervised pilot.

Frequently asked questions

Can a model rewrite our operating procedures?

It can help prepare a draft or identify gaps, but the organisation should apply its own review and approval process before changing an authorised procedure. The training lab keeps source rules separate from proposed improvements.

Do we need an automation platform immediately?

No. Start with document interpretation and a route table. Once the process owner approves the design and exceptions are tested, the organisation can assess whether a connected workflow is appropriate.

What does a good participant assessment look like?

Use normal, missing, conflicting and duplicate records. Require learners to preserve evidence and choose the correct review path. Assess whether their colleague can repeat the result from the same pack.
